Apologies for the lack of updates. I’ve had various things going on over the last 4 weeks, including being ill the whole time. (Nothing serious, just annoyingly persistent.)
Anyway, I have managed to headswap some of the other models:
Heads from Oathmark (dwarf heavy infantry). Shields and axe head from GW.
I’m fairly pleased with how these have come out. I’m still wondering what to do about bases and the spear.
Axe or halberd head would be easy. Can you do a fireglaive? A fair bit harder…

I wish I’d thought of spear/axe to fireglaive conversion earlier. That would probably have been fairly simple. But I didn’t think of these new-fangled weapons.

I actually made these guys a while ago, but had to wait for the conjunction of suitable weather and time to prime them.
I’m wondering whether to stick with axes or mix it up with hammers and maybe even picks.
Interesting challenge. I might return with detailed proposals later, but in the meanwhile, how about @tjub 's classic pin hat trick?
